Activity Metrics
Activity metrics are rep-behavior counts — calls, emails, meetings booked, demos delivered — used as leading indicators of future revenue, measuring the inputs to pipeline generation before outcome metrics like win rate or deal velocity are observable.
What Activity Metrics Are
Activity metrics are counts of rep behaviors used as leading indicators of future revenue. Calls made, emails sent, meetings booked, demos delivered. Where outcome metrics like pipeline velocity tell you what happened, activity metrics tell you what's happening right now and what's likely to materialize in the next 30 to 90 days.
The underlying logic is mechanical: revenue is downstream of pipeline, pipeline is downstream of meetings, meetings are downstream of outreach. Control the inputs, predict the outputs. That assumption is approximately correct and systematically gamed.
How Activity Metrics Are Measured
Measurement varies by role and stage:
| Metric | Role | Data Source |
|---|---|---|
| Dials per day | SDR | Dialer software |
| Connect rate (dials → live conversations) | SDR | Dialer + CRM |
| Emails sent per week | SDR / AE | Sequencing tool |
| Meetings booked per week | SDR | Calendar integration |
| Discovery calls held per month | AE | CRM activity log |
| Demos delivered per month | AE | CRM stage tracking |
| Proposals submitted per quarter | AE | CRM opportunity records |
Enterprise outbound SDR benchmarks: 50 to 80 dials per day, 2 to 4% connect-to-meeting conversion rate, 8 to 14 qualified meetings booked per month. The range is wide because ICP tightness, call cadence, and market segment affect every conversion step — a rep calling mid-market logistics companies has different conversion physics than one calling Fortune 500 CISOs.
A Worked Activity Metrics Example
Two SDRs at quarter-end. SDR A sent 2,400 emails and booked 12 meetings — a 0.5% conversion rate. SDR B sent 900 emails and booked 14 meetings — a 1.6% conversion rate. On raw volume, SDR A looks like the harder worker. On meetings booked, SDR B wins by a small margin. On email-to-meeting efficiency, SDR B is 3.2x more productive. Both carry the same $75k OTE. SDR B generates more pipeline per dollar of compensation. Activity volume told the wrong story; conversion rate told the right one.
Who Tracks Activity Metrics — and Why
Frontline managers use activity dashboards daily to spot reps who've gone quiet — a reliable early warning before pipeline reports show the damage. VPs use weekly summaries to assess team throughput and diagnose whether a shortfall is a sourcing volume problem or a conversion quality problem. RevOps builds activity-to-outcome models to set realistic ramp time expectations and calibrate sales capacity planning numbers. Finance uses activity baselines to model how many reps are needed to hit a revenue target at a given productivity ratio.
Why Activity Metrics Get Gamed — and What to Track Instead
Volume metrics are among the easiest to inflate without generating value. Common patterns: reps log calls against numbers they dialed knowing no one would answer. Sequences get blasted at unqualified purchased lists to inflate email counts. Meetings get booked with contacts who have no authority, no budget, and no timeline — the SDR hit the booking target; the AE spends an hour producing nothing.
The deeper problem is that activity metrics measure effort, not judgment. A rep who spends two hours researching 10 accounts and sends 10 personalized emails may generate more qualified pipeline than one who fires 200 templated messages — and registers as 95% less "active" in the dashboard. Orgs that reward raw activity volume train reps to optimize raw activity volume. The fix is tracking conversion rates at every funnel transition alongside raw counts: outreach to conversation, conversation to meeting, meeting to qualified opportunity, opportunity to stage conversion. Volume is a lagging signal dressed as a leading one. The rate at each step is the actual leading indicator.
